The Challenge

Due to the complexities of being a marketplace (collecting from and delivering Europe-wide) IVALO had come to rely on some reseller rates in order to best optimise their shipping costs.  However, the rates kept increasing over time, and IVALO had little power over the account as they weren’t the ultimate account holder.

  • Lack of control over the rates and the increases, with little ability to renegotiate any part of the contract

  • A growing need to protect and improve Gross Margin while maintaining an excellent international customer delivery experience

  • A desire to explore the most sustainable carrier options

    In order to move away from the reseller rates, IVALO needed a partner who had existing leverage with their carrier contacts in order to access rates that they wouldn’t have obtained on their own


The Engagement

In mid-2024 carriboo began with a no-cost discovery phase, designed to assess whether our logistics and carrier-pricing specialisms could deliver meaningful commercial impact.

Following discovery, the project moved into a phased engagement, working closely with IVALO’s CEO to:

  • Refine operational and commercial requirements

  • Align delivery performance expectations with cost objectives

  • Design a robust, data-led tender strategy

From this foundation, carriboo led a comprehensive tender review, engaging alternative carrier partners that we believed could support IVALO’s business aspirations, and international growth ambitions


The Solution

carriboo conducted a full end-to-end analysis, examining:

  • Transport costs

  • Fuel, demand, and ancillary surcharges

  • Geographic and service-level variations

Using carriboo’s bespoke data analysis techniques and benchmarking informed by our experience across a wide range of high-volume shippers, we built a detailed commercial view of IVALO’s true cost drivers

The outcome was the presentation of two viable carrier solutions, both being potential new partners

Each option delivered significant cost reductions, while allowing IVALO to tailor delivery performance to the standards expected by its international customer base

Pricing negotiation was central to the process, supported by detailed rate-card validation and, where required, technology integration considerations


The Results

The selected solution delivered:

  • 50%+ reduction in carrier costs

  • IVALO’s opportunity to move away from reseller rates and to take control of their own customer relationships

  • The chosen outcome was switching to a road-based solution which provided a more sustainable option for IVALO’s clients (moving away from air) with little or no impact to client promise
