The Challenge
In December 2025, Paul was contracted to carry out an independent diagnostic review of the business. The objective was to identify the operational, commercial and financial constraints that would prevent the company from converting a strong creative proposition into sustainable, scalable growth.

The Solution
What the Review Uncovered
The deep-dive highlighted a number of structural issues holding the business back:
A fundamental shift in leadership is required - from entrepreneur and creative brand-builder to a strong CEO given timely management information and governance objectives to create a robust platform for growth.
A finance team that needed upskilling to support a project-based, globally distributed operating model.
An absence of management information — no reliable daily, weekly or monthly reporting cadence to drive decision-making.
No integrated financial model or forward forecast, leaving cash, margin and project profitability effectively unmanaged.
Historical financials pre-December 2025 required significant work to establish a credible baseline.
The Engagement
Following the review, Paul was retained from January 2026 to lead the change programme and embed the commercial foundations needed to support a material uplift in project volume. The work has covered:
Change management support for the founder and senior team, clarifying roles, decision rights and commercial accountabilities.
Design and build of daily, weekly and monthly management dashboards, giving the leadership team visibility of trading, project margin and cash for the first time.
A fully integrated three-statement financial model and rolling forecast, supporting scenario planning and project-level profitability analysis.
End-to-end process maps across project delivery, finance and operations, enabling the team to scale project throughput without a proportionate increase in cost.
A full reconstruction and clean-up of the pre-December 2025 financials, giving the business a defensible baseline from which to adopt new working principles, cost management disciplines and forecast accuracy.

The Results
The business is now on its way to having the commercial infrastructure to match its creative ambition. Leadership has a clear, data-led view of performance; the finance function is equipped to support growth rather than chase history; and the operating model can absorb a significant step-up in project volume with proportionately lower incremental cost. The founder retains creative leadership, supported by the commercial rigour needed to take the business through its next stage of growth.
